Q: how to change VISA x2 to Z without going back to home country ?

No how! You can't get Z in China.

You must apply for Z in Chinese Embassy abroad, most likely in your home country, and if you're lucky in HK.

Your Z visa sponsor must apply for Working permit and Invitation letter, which must be issued and stamped by SAFEA (Foreign Expert Bureau), and mail it to your address.

If you wish to apply for Z in HK, your sponsor must write 'HK as a place for Z pick-up' on the Invitation letter, which must be approved by SAFEA.

You must present both documents in original, when you'll apply for Z.

Beside that, you'll need to fill-up Chinese Visa application form online, and print it.

Form must be filled entirely online, corrections on the form with pen aren't allowed, and you'll be rejected (if pen), and send back to the computer to fill another form. 

You'll also need to stick one of your photos on the Visa form.

Medical exam abroad isn't required anymore, before Z is granted. You'll complete ME as soon as you arrive to China with Z.

Henan school asked me for Non-criminal Certificate, before they sent both documents to my home address. Non-criminal Cert. was required only for USA citizens till 2013, but it looks, everybody must get it now.

I'm not sure how Non-crim. Cert. requirement works: does requirement depend on nationality of applicant or it depends on Province, where school/SAFEA is located.

The Z visa is visa. It alows you to enter the country with the intention, and the pre-approval of the Chinese Government, to work.

The visa needs to be "activated" with an entry chop.

So you need to leave China to get it.

That involves going home to get the Z. Or HK if specified on the invite letter.

I think the system is designed to do 2 things....

First.... to make sure you have money. Can you afford a trip home?

Second.... to stop corruption. Its very difficult to hand over a red envelope to a random person in a Chinese visa office in a far off place.

I think the second point is the most important. The rule is not designed to make it more difficult for you, its designed to make it impossible for officials to graft.

So, ask your employer ask the local labour office to specify HK as the visa office for your Z visa application.
