Q: I think I did somethign not smart

The subsubordinate isn't following the rule for filling the right PI number on the PI, I told her to resend the customer with the right PI number but she refused. I made a reference book so I gave out PI numbers like XX11001, MX11002, MX1103. So I can have a better track of what my sales have achieved during a certain time. She made mistake and filled the PI with MX11007, which should be MX1106. So MX 1106 is left with blank. I could adjust it and make her PI MX1107 and fill MX1106 with another PI comes latter on. But I am unwilling to do, if I start keep changing the rule, it will not be good for my management, next time the sales could possibly not fill in the PI or fill the PI with MX1202 while the PI was made at Nov, will not good to track the sales's performance for me.

 

So I strongly refused her request and she kept arguing with me. I tried to explain it to her that is for management purpose. She does not understand nor willing to coordinate my decision. She told me by adimitting that she made a mistake on the PI number will make her look stupid to the customer, I was being kind and suggested her to tell the customer that the colleague made mistake and sent a wrong PI number on the weekend. I told her that is the mistake she made and she gotta solve it by herself. She does not do it and instead just kept arguing and showed bad working attitude.

 

She made me mad and I told her if she does not do it this time, never need to get a new PI number from me nor need to report work to me anymore. 

 

Seriously to have a subsubordinate likes that is a pain in the ass and for professional consideration. I need to let her go, so I told boss about my decision and explained the situation to him, the boss told he would discuss with me about it when he gets back to the office.

 

After I calmed down, I do not really think that the boss will fire her because he does  not really understand management that much.

 

And also I ruined my relationship with the subsubordinate, obviously she won't like me and my stutation in this company will be worser.

 

I think I did silly thing. Why would I force her to do it anyway to make people not like me even that I was trying to be professional on the management job?

 

Remember a previous subsubordinate against my management and went to the boss to get out of my mamagement?

 

So now I got another enemy in my office. Why should I try to be professional here and put myself in a bad situation?This company is never going to be professional anyway as the company owner isn't professional and I should just make money and save for my business and do not need to be responsible for management here.

 

So any advice to help me get out of this situation, I am new in the management feild and maybe some of you could give a good idea to help me out from this awkward situation.

Dear Vicky, so exactly who is it you manage now?

A classic line from the sales girl as she handed you your arse. You tried to assert your domination but she played you like a cheap erhu. You can't decide to "not manage" someone if you are a manager. The fact is, you may be a decent sales person but you are completely clueless when it comes to management. Give up the pretence. There is no shame in it.

You want to mouth off in the wechat group to get he back. FAIL. You will look like a more complete clown and a vindictive bitch. They'll all be laughing at you in the "other" private sales team wechat group. The one you weren't invited to.

Don't be angry. Don't try to get even. This is a wake-up call and an opportunity for personal growth. The message is loud and clear. Listen to it and do something about it.

She's actually right, you're thinking of only yourself and asserting your dominance as opposed to being customer focused. If the wrong number isn't causing conflict (it was previously assigned) then don't inconvenience the customer just to make her suffer.

If I start to allow that, there's probally more things like that will be happening, as a manager, I will not aware of the sales's performance. I often look at the reference PI book to check sales's sales performance, so I can better train the sales to do better sales to bring more profits.

Is there anyone in that office that doesn't hate you?

Yes they all hate me, I'm not shamed to tell. As a manager, I did what I have to do. Those sales lack of apporiate working experiences and do not like to follow the rules I made, of course they won't like me. This company's business is going bad because lacking of good organization. I have been trying to save this company from going bankrupted. My goodness. I do not really need a sales to like me, I only care if they do the job. But I wasn't given the apportunity to fire the sales who's not coordinating after giving several warnnings. The only problem is my boss allows the disorganiztion to be happen, so does not matter what kind of rule I made, they could always go to my boss to get authority to do it their own way. One sales went to the boss to get rid of my management and become the boss's assistant. As a result, she never made sales during her 9 monthes working here after I stop managing her even if she's still giving the accounts to make sales. The second sales is the one I am talking about now. Pain in the ass. The third sales is a lot of smarter, he does what I said and tried to help me while I need him to help welcome clients, shooting sample pictures, packaging.,etc. But unfortunately he quit after my boss did not pay him salary. The third sales hate the second sales and they stopped talking while he was working here. The sec ond sales was being rude to the third sales. The designer girl is rude and called me old woman and saies to me that no one wants me in front of everyone ,she always got away by making excuse saying that she's joking. Maybe she does not like me either but I didn't really fight with her because I swallowed it. If I fight back her bullying, I am sure she will be hatting me now. I am not sure if she likes me or not which isn't really something I care. We still talk and joking witch each other but I really dislike her. I was being nice to bring chocolate to the 3D designing guy from the US, he said to me that I should not spend money in the US because I'm a Chinese. I criticized him for saying that. He did not apologize, instead, he just acted arrogant and saying that he's joking and never talked with me again. Is that my fault? Because a bunch of freaks do not like me then that's my fault? How ridiculous. Maybe the only mistake I made is that I did not swallow all the shits and put a fake smile on my face. I'm sure others would get along with them a lot better than I do because they would swallowed it and put a fake smile on their face if they are managers here. That's my weakness, not able to hide my anger and play smarter. A manager in my previous company just gave up managing the new sales when the new sales not listen to what he said. A lot smarter than me? He kept the job and still working there and makes good money. That company is also shitty too, the boss would not being very supportitive for the managers do the job. He's smart.

While setting standards and ensuring they are met are both key roles of management, I agree with both Englteachted and Mike, why create inconvenience on the customer's part when he didn't do anything wrong to deserve the trouble?

 

Get the job done and be considerate at the same time.  Most of the time there is no conflict between the two. When there is conflict choose the former because that is what professionals do --- they use their brains (and get paid for that),  not emotions.

I understand your point, but I also need to have a revised PI with the right PI number in the email to tack. It is not just about this time, I mean if I start allowing it, she might not fill the Pi with PI number or fill the wrong PI number on PI again. It will be getting hard to know her sales performance at the certain time. That's the point, if I am not awared of her sales performance very well, it is bad for me to do management and bad for company business development. I need to know when to give certain trainning based on her sales's performance and knowing when to replace her. She has been here for 5 monthes and only made one sales which isn't nice, she delivered some samples recently, which could see from the PI numbers filled in the reference book. I actually feel that as a manger I can still give her more chances to make sales happen, but with thsi attitude, I really think she will end up achieve bad sales if I give up on traiining her because she did not being supportive with my management. Sadly I wan't given this authority to fire a sales in this company.

Start with the next customer order in that case, make sure she gets it right the next time.

 

Mistakes anyone makes, some small some big. That is what warning letters are for. Normally three warnings are the max. With major mistakes like fraud and corruption where one is too many, make one and the person is fired.

 

Performance evaluation is another role of management.  Let everyone being evaluated know what the standard and criteria are.  Fairness is the key. No backdoors no guanxi no briberies in whatever forms.  

 

She maynot have the personality to do a good sales job. Find out what went wrong and see if that can be fixed.

earthizen, I have given her many many chances, more than 3 times. 

 

I can allow a mistake, I do not want to be too strict and kill sales' creavity. The point is she acted arrogant  to even revise the PI, she did  not even show an attitude that she's willing to make up to the mistake she made by following the rule.

If I let her get away likes that, will she put the right PI number on the reference next time? How can I know when she sent the sample and when she sold the order and how many she sold during October or Nov. 

She showed bad attitude to coordinate often while I told her to follow roles, one time she refused to bring a notetbook in the fair, one time she refused to shoot sample pictures, one time she refused to call the customer, she forgot to send me work reports for many many times. I have sent out a lot of warnnings already.

Five monthes and only made one order.

 

My patience has been drilled out, I serious think time to let her go. She's just a sales, if she does not want this job, someone else would. The pay is 5000rmb for someone has zero experience.

I talked with my boss still he does not want to fire her. Now she's happy, I can do nothing on firing her. I said to her that I won't manage her anymore.

Your boss apparently sees potential in her despite of her insubordination problems, with you. All you can do is refuse managing her in this case.

 

The job for any sales is to sell, the problems you are talking about would all be nothing if she produces an order a week.  

 

Focus on your team and do what you are there to do, produce sales. 

 

Look at this this planet. Is it a perfect sphere? What does that tell you? Work with what you have and make the best out of those resources. This is what every successful people does.

I'll watch her die, she'll be reaching 6 monthes by Dec 14 and still just made one sales.

At least I can make sure she won't get very good sales if I do not support her with how she paid respect to my management.

By showing the attitude to nopt want to correct the mistakes she made is not acceptable for me. 

I have already fired her from my team. Now she's isolated to get sales done alone with only a 5 monthes experiences trained by me.

In dalu, virtually no one knows about this. Only the cream among the elites know this 'secret'.

 

Her type is common, bad attitude, sharp tongue, inconsiderate. While she may learn to put on a mask in front of customers and get a few orders in after a few sales jobs her type would never get VIP customers.  

 

Sales people are a peculiar breed. Aggressive, pushy, ruthless, greedy, yet smooth talk, cunning, sharp tongue all rolled into one, this is the typical low level sales, called hardsale.   Very few want these as friends, naturally, be they sales or in other occupations.   Their sales life is going to end in the ditch, while others end up in the hospital, high blood pressure caused diseases, around their 40s but in dalu probably earlier.  Serve them right.  I have zero sympathy for these low lives.

 

The longlasting and successful ones are never like that. Top notch sales are smart, organised, considerate, and never are despicable, uneducated pricks.

What if this sales girl has some question about sales problem and askes me, should I tell her or just not respond or tell her to go to the boss? You know how she showed respect to me. Now she even not speak to me.

 

And he may hire new sales after he solved his production line and asked me to teach them too, should I teach them then?

 

You all know my boss does not understand management and if the sales want to against my management and broke my rules, they can always go get boss back on their back and I will look embarassed.

Leave the company when you have an outstanding sales record, leave because because the company has run out of room for you to grow more, much like you have grown up and the shoes would't fit anymore.

I think I just tell my boss that I refuse to give my help to her work since she violated the working system created by me. I could tell him since she's not paying respect to my management and then not my duty for me to continue help her work if you insisted on keeping her. Since she againsted my management at the first place and refused to revise the PI as I have requested.

I want to get rid of her from the company, not like having her around to not speak to me to embarrass me and act like I am bullying her.

The rest of the people(including the boss) never ever had real management expereinces in my company and most people here are actually kids under 25 just graduated from university or barely had working expereinces before. They do not understand what's called vilolation of working system, all they might see is I am trying to be harsh on the sales and bully on the sales and will tell my boss that. You already know my boss is a morton when comes to management,  he won't support me to manage, all he could say is ask me to teach the sales to generate more sales but he does not understand there should a system to manage and help the sales for generating more sales.

 

I do want to leave before I grow more, but clearly there's no real management for me to do. What I want to put on my resume is a good sales record and sucessful team management background. Clearly I won't get the record for successful team management.

 

Speaking of my sales performance, I'd say I did pretty good considering of the situation here. The boss is tight in budget, and only invested 29800rmb a year on alibaba to get foreign customers. Under this harsh circumstance, I post around 1000 product information with diffrent pictures by linking them to different keywords to make the products have more exposures to the buyers. I could get deal closed pretty much every month.heartThough most deals are small and they didn't have chances to grow to be bigger deal. Everytime after I closed a deal, my boss could not finish the production and clients are pissed off and they seem just ended up with my company after my boss kept lying about the lead time. The production line in my company has big problem, my boss owned most moulds and assigned to those factories to produce the products for him but the factories did not complete the production on time and due to the poor management of my boss, he kept losing business and had no money to pay the factories and that also leads to the bad supplying. He blamed on me for only bring small profits, I told him that he only invested such a small money and I told him that what I have achieved is already very good during this circumstance and I told him that most clients won't give you big orders immediately and most clients gave more orders or bigger orders after a period of time of good business cooperation. It is a pain in the ass to let someone has no management concept to run the firm, he's actually very good at caculating mould cost in a short time, but really not a management material at least now.

Today the sales girl does not know how to make sales contract, the boss asked me to send her a Chinese-English contract  translated by me from another client, I lied that i don't have. Latter on I did not control my emotion well and I let my anger out. I said in a sarcastic tone that it is such an easy thing to make a sales contract and let her make one by herself. I said it in front of the sales girl, other collegues and the boss.

I told my boss that she told she doesn't need my management while I am the manager here. My boss replied to me saying what can he do if she doesn't want to be managed by me. My boss told me that you do your sales and she does her sales, there's no conflict between you two then.

 

I feel completed pissed by this boss now. Really considering of giving my formal resignation now.

After I came home from my work, I post on my working wechat to embarrass this sales girl: It made me sad to teach someone who's ungrateful, I should be more careful while choosing someone to teach in the future. My boss, this sales girl and other colleagues are all on that wechat. How do you say about my post? Stupid to do or smart to do?.

I think Vicki is right in this case (HOLY CRAP!!!! Is this some sort of nightmare I'm having?)

 

Subordinates do the job their managers tell them to do (unless illegal or extremely inappropriate). Not fixing a mistake due to "loss of face" is complete BS!

 

And, yes, she's right to think that if this person isn't willing to fix a mistake, then it's also highly likely that she's going to be making other mistakes that won't be detected - because she doesn't have the maturity to admit to making them!

why do you act before you think? (rhetorical question - i know you are Chinese and reflection is not something you do)

how is it you always seem to fail to learn from previous mistakes?

if you put any thought into what you say and do before you said and did most of your actions, you would have so many fewer professional and personal posts.

 

this post could be any that you have posted over the last few years, it is so similar in content.

after a few months of the same behaviour, most people learn not to bang their head against a wall unless it is all about getting attention (which is what i have thought for a long time)

 

While what your subordinate may have been wrong, any half-way decent manager would know how to diffuse the situation in a non-confrontational way (without demeaning the other person), and actually have said subordinate positively disposed to them.

I think the first "not smart" thing you did was to think of everyone as a subordinate. They are in fact your team members. You are also a team member and your role is to supervise, not flex your muscles. It drives you nuts when your boss does this and then you do exactly the same thing. Think about it. Adapt, change, bend the rules and be more efficient.

My thoughts too wolf. I hate the word subordinate. My work philosopy is that nobody is below me. One can be a 'senior' member of a team, but that comes with respect. And respect has to be earned. I am a member of a few differnt teams in my job, and team dynamics are fascinating. Projects can live or die depending on team dynamics as you know. Seems Viki does not.

Each member of the team is important and should be treated as such, including the office ayi who probably works harder than everyone else and does more for thr productivity and morale of the company than just about anyone else.. Senior members may have paid their dues and earned respect. Vivky, what it think Scots and i are trying to say is that each person is a part of the team. Each has a different role. Each role is an integral part of the operation. Red Guard management style isn't doing anyone any favours. You especially. It is 2017, not 1971.

Respect isn't truly going to make employee do good work, you need to keep an eye on what they do, am employee also need to fear you. Let them know if they do not cherish the job, they will lose it.

 

Speaking from my management practice on team manament. I have seen how they were trying to be lazy while I wasn't checking.

 

Hire the right person for the right job, giving support, allow mistakes for several times, fire when it needs to be. 

 

A manager isn't going to make friends with the subordinate. A good manager makes people respect and fear you, but first the business owner should support a manager to conduct such duty, otherwise a company can never truly be operated in a professional way no matter how good the manager is.

from your posts since you started this job this year, you have hated this job from day 1 and have been complaining for months about not being paid on time (and have alienated all the staff there), yet you stay in the job and continue to show that you don't understand anything about managing people.

Starting business ain't easy, many people got fincance supoort from family to start.

 

I could have started immediately if I ask help from my family but I am unwilling to.

My parents already asked me to move back and they would support my business but I do not want to. I want to get successed just by myself.

if you had other offers from other companies for work, why did you not take them, as you have done nothing but whine and complain about everyone in your present company from day 1.

you are totally responsible for how your co-workers treat you.

if you are such a shit-hot sales person as you claim to be, you would have no problem being successful with your own company.

I told her to never need to get PI number from me again if she does not do it this time. What a simple request from her manager. But she's unwilling to even lift a finger to do it. I have trained her for 5 monthes and that's how she pays her respect back to her manager? Impressed attitude.

I can not believe that the boss would let her stay still. Nuts. What I learnt doing management here is go get background check on the person I am going to hire, especially from their direct supervisor. Attitude is very important. The sales guy who quit told me that this girl is rude and has low EQ. abviously that he is right about her.

A classic line from the sales girl as she handed you your arse. You tried to assert your domination but she played you like a cheap erhu. You can't decide to "not manage" someone if you are a manager. The fact is, you may be a decent sales person but you are completely clueless when it comes to management. Give up the pretence. There is no shame in it.

You want to mouth off in the wechat group to get he back. FAIL. You will look like a more complete clown and a vindictive bitch. They'll all be laughing at you in the "other" private sales team wechat group. The one you weren't invited to.

Don't be angry. Don't try to get even. This is a wake-up call and an opportunity for personal growth. The message is loud and clear. Listen to it and do something about it.
